Why Is My Boiler Short-Cycling? 6 Common Causes & Fixes

Boiler turning on and off every few minutes? Here are the six causes we diagnose most often in Westchester homes — from the easy fixes to the ones that mean a service call.

Short-cycling is when your boiler fires, runs for a minute or two, shuts off, then fires again a few minutes later. It wastes fuel, wears out components fast, and usually means something is wrong. Here's how we diagnose it.

1. Oversized boiler

The most common cause in older Westchester homes that had radiators removed during renovations. The boiler heats the water faster than the system can dump it into the rooms, so it satisfies the aquastat and shuts off — over and over. There's no quick fix. The right answer is right-sizing at the next replacement (a Manual J load calc, not a "we'll match what's there" guess).

2. Thermostat issues

Bad placement (over a register, in direct sun, near a fireplace), a failing thermostat, or anticipator settings that are off can all cause short cycles. Try moving a programmable thermostat temporarily to see if behavior changes.

3. Low water pressure (hydronic boilers)

Look at the gauge — it should sit between 12 and 25 PSI cold. Below 12 and the low-water cutoff can trip mid-cycle. The fix is finding the leak (often an expansion tank or a relief valve) and re-pressurizing.

4. Clogged or stuck zone valves

If one zone closes too aggressively, the boiler sees the load disappear and shuts off, then re-fires when another zone opens. Failing zone valve motors are a common Westchester repair.

5. Dirty heat exchanger or flame sensor

Soot or scale on the heat exchanger (especially on oil boilers we service in older Bronxville and Tuckahoe homes) causes the high-limit to trip prematurely. A combustion-analysis tune-up reveals it.

6. Failing aquastat or control board

Less common but real. If the aquastat is misreading temperature, the boiler will satisfy and re-fire constantly. Replacement is straightforward for a tech.

When to call

If the boiler short-cycles AND you smell anything, see flame outside the firebox, or the unit is leaking water — shut it off at the emergency switch and call. Otherwise, schedule a diagnostic visit. We typically pinpoint the cause in 30–60 minutes.
